But here’s what it will never do: replace the human capacity for judgment, experience, and leadership. AI is not the strategist in the room. It is the amplifier that lets strategists see further. And as AI evolves, human leadership should evolve with it—not hand off.
Why Cognitive Load Theory matters in this debate
In many of our conversations with CEOs and executives, we often return to a simple but powerful framework: Cognitive Load Theory. Originally developed in the field of education, it describes how our brains handle information and where mental effort is spent. Today, with the rise of AI, the framework takes on even greater relevance for business leaders.
Cognitive Load Theory (CLT) defines three types of mental effort:
- Intrinsic load: the complexity inherent in the task.
- Extraneous load: unnecessary friction or noise in how the task is presented.
- Germane load: the mental work that builds understanding and pattern recognition.
AI’s real value lies in minimizing extraneous load: it automates formatting, summarizes context, surfaces patterns, so leaders can “connect the dots” faster and devote more attention to germane load: strategic synthesis, intuition, and judgment.
A study in ResearchGate found a strong relationship between adaptive AI and reduced cognitive load, noting that AI tools helped students feel less anxious and focus more by tailoring content to their needs.
This reduction in extraneous effort is wonderful because it frees up mental resources for germane load—the productive mental work that builds expertise.
A paper in Frontiers highlights, AI’s ability to “automate mundane and repetitive tasks” allows users to “dedicate cognitive resources to higher-order cognitive processes” like critical thinking and problem-solving.
The risk of mistaking assistance for replacement
Following the Frontiers article mentioned above, a “cognitive paradox” emerges, against over-reliance on AI. If AI does too much of the “heavy lifting,” it can prevent the user from engaging in the very mental work that builds deep understanding and expertise. This could lead to the “erosion” of germane load.
That’s why we suggest being very alert. AI must remain a collaborator, not a crutch. The promise of speed and automation is real, but the danger is believing speed equals wisdom.
The value of cognitive space
Tech businesses grow through creative connections, between platforms, people, and markets. Speed alone doesn’t unlock value; understanding does. AI is powerful, but only when it surfaces options for human consideration, not when it substitutes for it.
In our view, the real challenge for students, employees, and leaders alike is learning how to differentiate:
- Which tasks are repetitive and can be automated by AI?
- Which tasks require genuine human thought, synthesis, and creativity?
In practice, this may change something as simple as how we think about our to-do lists. It’s no longer just a matter of writing everything down—it’s about splitting tasks into those that AI can handle, and those that belong in the category of cognitive thinking to-dos.
